Client & challenge客户与挑战

A young instant-retail brand in ready-to-eat farm produce. Asset-light (fully contract-manufactured; its edge is brand and omni-channel operations); a core team of only a few people, the founder wearing the strategy, supply-chain, finance and IT hats at once; already reaching thousands of terminals across most of the country through instant retail (flash warehouses); and cash-constrained — it wants to grow from a single hero SKU into a category matrix, but is short on both cash and hands.一家专注即食农产品的即时零售新锐品牌。轻资产(产品全代工,自身强在品牌定义与全渠道运营);核心团队仅数人,创始人一肩挑起战略、供应链、财务、IT;主力通过即时零售(闪电仓)触达全国大部分省份的数千家终端;约束是现金——想从单一爆品扩到品类矩阵,却资金紧、人手少。

The tension is textbook: more categories and channels usually mean more people and more process — exactly what this company lacks.矛盾很典型:多品类、多渠道通常意味着多人、多流程,而这家公司恰恰没有这些人。

Applying O'Process is not 'search a node and cite it'. It is a repeatable five-step method — Anchor → Graph → Instrument → Conform → Contribute: map real activities onto the standard ontology; traverse the graph (up / down / sideways) so insight emerges; attach KPIs and responsibilities; validate with SHACL against GB/T 48000.3; and feed the case back into the ontology.O'Process 的应用不是“搜个节点、贴在结论后当引用”,而是一套可复制的五步法——锚定 → 成图 → 挂表 → 校验 → 反哺:把真实业务映射到标准本体;上下左右图遍历让洞察涌现;挂 KPI 与职责;对齐 GB/T 48000.3 做 SHACL 校验;用案例反哺本体。

One discipline — the null test: if the deliverable still stands after you strip out the ontology, the graph and the provenance, the application failed. O'Process must be the engine, not a footnote.一条自律铁律——空转检验:若产出抽掉本体、图与溯源仍然成立,那就是失败的应用。O'Process 必须是引擎,不是脚注。

Two findings from graph reasoning (public nodes, reproducible)图推理带来的两个发现(公开节点,可复跑)

Finding 1 — a cash-fulfillment loop split across governance domains.发现 1 — 被治理域割裂的“现金—履约回路”。 Instant-retail replenishment anchors to SCOR 4.4.12 Fulfill Retail Product (an operating node); cash management to PCF 9.7.2 Manage cash (a management-support node). The two sit in different governance domains — precisely why a small team misses the fulfillment-cash linkage. Finding 2 — a coverage gap exposed by the standard decomposition.发现 2 — 标准分解暴露的覆盖缺口。 Expanding the children of 9.7.2 Manage cash surfaces 9.7.2.4 Develop cash-flow forecasts — which a cash-strapped company was not doing. Outcomes (structural, desensitized)成果(结构性 · 脱敏)

  • Cash structure — distribution accounts for about three-quarters of revenue at near-zero ad spend, while owned channels consume almost all the ad-spend cash; under a cash constraint the mix should tilt toward zero-spend, fast-settling distribution.现金结构——分销约占四分之三收入且近乎零投流,而自营渠道吃掉几乎全部投流现金;现金约束下渠道结构应向“零投流、快回款”的分销倾斜。

  • Inventory truth — turnover is actually high (not too much stock, but the hero SKU under-buffered); stockouts come from scattered orders and unstable lead times. The fix: concentrate raw-material buying to lock price, keep finished goods flexible and small-batch, and consolidate same-base shipments.库存真相——周转偏高(不是货太多、是爆品欠备),缺货源于“订货太散 + 交期不稳”;解法是原料集中锁价 + 成品柔性小批量 + 同底盘合并送仓。
  • Growth lever — data show a store selling two product families instead of one lifts whole-store sales markedly (about forty percent). Category width, not merely more SKUs, is the validated lever.增长杠杆——门店从经营 1 个产品家族扩到 2 个,整店销售显著提升(约四成)。品类宽度而非单纯多 SKU,才是被验证的增长杠杆。
  • Organization — deriving responsibilities from processes, the few-person team is re-cut into four operating roles, with a keep / delegate / outsource / automate ordering for the founder's many hats — adding leverage, not headcount.组织——用“从流程反推职责”,把数人小团队重排为四个“经营岗”,并给出创始人多顶帽子的“留 / 授 / 包 / 自动化”排序——不是加人,而是加杠杆。
